What is AI strategy consulting?

AI strategy consulting helps an organization decide where and how to use AI. It typically assesses readiness (data, systems, skills and governance), identifies and ranks use cases by value and risk, and produces a practical roadmap, with the policies and training to run it responsibly.

The hard part of AI is rarely the technology. It is choosing the right problems, getting your data and processes ready, setting rules people can follow and making sure the result changes how work gets done. Strategy is the work that happens before anyone writes a line of code, and it decides whether the code is worth writing.

Our approach is deliberately practical. We are marketers and business owners who also build AI applications, so we can tell you what is realistic this quarter, what needs groundwork and what is mostly hype. When you are ready to build, our AI applications development team can deliver the first use case.

What is an AI roadmap, and what should it contain?

An AI roadmap is a prioritized plan for which AI use cases to pursue, in what order, with owners, measures, dependencies and timing. A good one fits on a few pages and names the first thing to do on Monday.

“AI roadmap” and “AI strategy” are searched thousands of times a month, usually by someone who has been asked to produce one. In our experience a good roadmap has six parts:

  • Goalsthe business outcomes that matter, such as cost, speed, quality or revenue.
  • Use casesthe specific opportunities, scored by value, feasibility and risk.
  • Sequencea 90-day plan and a 12-month view, ordered by value and dependency.
  • Data and technology prerequisiteswhat needs cleaning, connecting or buying first.
  • People and governanceowners, skills, policies and review steps.
  • Measuresbaselines and targets, so you can tell whether it worked.

What we assess

Five areas decide how far and how fast AI can take you.

  1. 01

    Business problems

Where time, money or quality is lost today, and which of those problems are the kind AI handles well.

  2. 02

    Data

What you have, where it lives, how clean and current it is and who is allowed to use it.

  3. 03

    Processes and systems

How work actually flows, and where AI can plug in without breaking it.

  4. 04

    People and skills

Who will own it, who will use it and what they need to learn.

  5. 05

    Governance and risk

Privacy, security, accuracy, intellectual property and the rules that keep you out of trouble.

How to assess AI readiness

AI readiness is how prepared your data, systems, processes, people and governance are to use AI effectively. An assessment scores each area, identifies the gaps and recommends what to fix before you build.

“AI readiness assessment” is one of the more searched terms in this space, and for good reason: most failed pilots trace back to readiness problems nobody checked.

  1. 01Datais the information you need available, accurate, current, and permitted for this use?
  2. 02Systemscan new tools connect to where work happens?
  3. 03Processis the workflow clear enough to improve, or is it tribal knowledge?
  4. 04Peoplewho will own the result, and what do they need to learn?
  5. 05Governancewhat are the rules on privacy, security, accuracy and intellectual property?

We score each area, highlight the gaps that block your best use cases and recommend the smallest set of fixes that unlocks them. Sometimes the answer is “you are ready, start the pilot”. Sometimes it is “fix the data first”. Either way you will know.

What to expect from an AI strategy engagement

Expect a short discovery, an assessment of data, systems and people, a ranked list of use cases, a roadmap and policy, and a recommendation on the first pilot, delivered in clear documents and a leadership session.

An engagement usually takes several weeks, depending on the size of the organization.

  1. 01Week 1, discoverygoals, concerns and what you have already tried.
  2. 02Weeks 2 to 4, assessmentinterviews with the people who do the work, a review of data and systems, and a scan of the tools staff already use.
  3. 03Weeks 4 to 6, prioritize and plana scored list of use cases, a roadmap, a governance policy and a measurement framework.
  4. 04Final sessiona plain-language readout for leadership, with recommendations and next steps.

You leave with documents you can act on and, if you want, a team that can help run the first pilot.

How we run AI strategy engagements

A short, structured path from a conversation to a plan you can start.

  1. 01

    One honest conversation

We listen to your goals, your worries and what you have already tried.

  2. 02

    Assess

We review data, systems, processes, skills and governance, and interview the people who do the work.

Certified, and kept current

How to choose an AI consulting firm: seven questions to ask

The market for AI consulting is crowded with big names and brand-new boutiques. These questions cut through it.

We answer every one of these on a first call.

  1. Have you built AI systems, or only advised on them?

Advice from people who have shipped is more practical. Ask for examples.

  2. Are you vendor-neutral?

Ask whether they earn from any platform they recommend.

  3. What will we have at the end?

You should get concrete outputs: a scored assessment, a ranked list of use cases, a roadmap and a policy, not only a presentation.

  4. How do you decide which use cases to pursue?

Look for a scoring method that includes value, feasibility and risk.

  5. How will you work with our teams?

Good engagements involve the people who do the work, not only executives.

  6. What will you tell us when AI is the wrong answer?

The right partner will say so.

  7. Can you help with the first pilot?

It helps when strategy and delivery connect.

AI strategy mistakes we help you avoid

Most stalled AI efforts share the same causes.

  • Starting with a tool, not a problemWe start from the workflow and the people who feel the pain.
  • A pilot that never reaches productionWe design pilots with the path to production in mind, including data, owners and measures.
  • No clear ownerWe define who is accountable for each use case and its results.
  • Ignoring data qualityWe assess the data first and plan the cleanup the use cases need.
  • No policy for tools people already useWe write simple, usable rules before staff improvise their own.
  • Chasing hypeWe rank ideas by value and risk and leave out what does not pay.

AI governance: the policy every company needs now

An AI governance policy sets out which AI tools people may use, what data they may put into them, how outputs are reviewed and who is accountable. Even a one-page version prevents most avoidable problems.

“AI governance consulting” has grown quickly, because staff are already using AI tools whether or not the company has a policy. The risks are ordinary ones: confidential data pasted into the wrong tool, unreviewed AI output sent to customers, unclear ownership of generated content and regulatory exposure.

A workable policy is short and specific. It lists approved tools, defines what data may and may not be used, requires human review for defined outputs, assigns an owner and says what to do when something goes wrong. We write these with you in plain language and train staff on them, so the policy is used rather than filed.

Examples of AI use cases that pay back

The use cases that tend to pay back first are repetitive, text-heavy tasks with clear rules and a human check: support triage, knowledge search, document processing, research and reporting, and first drafts of routine content.

To make this concrete, these are patterns we see work for mid-sized businesses:

  • Customer supportsuggested replies and knowledge search for agents, ticket triage and routing.
  • Sales and marketingresearch briefs, first drafts of content and proposals, campaign reporting and call summaries.
  • Operationsinvoice and form extraction, scheduling and standard reports.
  • Internal knowledgea searchable assistant over policies, handbooks and past projects.
  • Analysissummarizing surveys, reviews and feedback at scale.

AI strategy consulting: frequently asked questions

What does an AI strategy consultant do?

They assess how ready your organization is for AI, help you find and rank the use cases worth pursuing, build a roadmap, set governance and training, and often design the first pilot.

How long does an AI readiness assessment take?

A focused assessment can take a few weeks. Larger organizations with many systems take longer. We give a timeline after the first conversation.

Do we need data scientists to start?

No. Many valuable use cases rely on existing models and good data and process design. We tell you what skills you need, and when.

What is an AI roadmap?

A prioritized plan of which AI use cases to pursue, in what order, with owners, measures, dependencies and a timeline, usually a 90-day plan and a longer view.

How do we pick our first AI use case?

We score ideas by value, feasibility and risk, and favor problems with clear data, a willing owner and a measurable result. A first win builds confidence and informs everything after it.

Is it safe to put company data into AI tools?

It can be, with the right tools, settings and rules. We help you set acceptable-use policies and choose arrangements that keep sensitive information protected.

Will AI replace our team?

In our experience AI works best taking over repetitive tasks and supporting people with judgment. We design for people and tools working together, and we are honest about where roles will change.

Can you also build what you recommend?

Yes. Our AI applications development lab can build the first use case, or you can take the plan to your own team.

What is the difference between AI consulting and AI strategy consulting?

AI consulting is the broader category, covering advice and sometimes implementation. AI strategy consulting is the planning part: readiness, use cases, roadmap and governance. We offer both.

What is an AI readiness assessment?

It is a structured review of your data, systems, processes, skills and governance that shows how prepared you are to use AI and what to fix first.

What is AI governance?

AI governance is the set of policies and practices that control how AI is used in an organization: approved tools, data handling, review and accountability.

What is the difference between AI consulting and AI development?

Consulting decides what to build and why. Development builds it. We do both, and you can use either on its own. See our AI applications development.

Will AI work for a small business?

Often yes, especially for repetitive text-based tasks such as support, content drafts and reporting. We start with the problems that are small enough to solve and valuable enough to matter.
